If your agent works during a controlled test but becomes slow, expensive or unpredictable when real employees use it, the problem is usually not the AI model. It is everything required to operate that model safely.

At a high level, Microsoft Foundry provides a managed environment for building, hosting and monitoring AI agents. An agent is an AI-powered application that can interpret a request, use approved company information, call business systems and complete defined tasks rather than simply generate text.

Hosting the agent on Microsoft Foundry means Microsoft manages much of the underlying infrastructure needed to run it. Your team still controls the business instructions, models, data sources, permissions and actions, but it does not need to assemble every server, security service and monitoring component from scratch.

Why successful prototypes often struggle in production

A prototype normally has a small audience, a limited dataset and a developer watching closely. Production is different. Employees may enter unexpected requests, connected systems may become unavailable and usage can increase sharply after a successful launch.

An agent that answers ten test questions is not automatically ready to process hundreds of customer enquiries, review sensitive documents or update records in a business system.

Before launch, technology leaders need clear answers to several practical questions:

Who can access the agent?

Which company information can it read?

What actions is it allowed to perform?

How will incorrect or unsafe responses be detected?

What happens when demand increases?

How much will each completed task cost?

Our guide to moving AI agents into production safely covers the broader governance model. Hosting is the operational layer that makes those controls practical and repeatable.

What technology sits behind a Foundry-hosted agent

A production agent is more than an AI model. It is a collection of connected components working together under controlled conditions.

The model provides reasoning

The model interprets the user’s request and decides how to respond. Microsoft Foundry provides access to models from providers including OpenAI and Anthropic, allowing organisations to choose a model based on quality, speed, cost and data requirements.

The most expensive model is not always the best business choice. A smaller model may be perfectly adequate for sorting support requests, while a more capable model may be justified for reviewing complex contracts.

The agent code controls the workflow

The agent’s code defines what it can do, which tools it can use and what should happen when a task fails. Microsoft Agent Framework can help development teams create this logic in a structured way rather than relying on one large set of instructions.

We explore that development approach in Building Microsoft Foundry Agents with Microsoft Agent Framework. The important hosting decision is where that code runs and who is responsible for keeping it available.

Foundry Agent Service provides the managed runtime

Foundry Agent Service can host custom agent code in Microsoft-managed infrastructure. It handles operational tasks such as deploying the application, maintaining user sessions, scaling capacity and exposing a stable connection point for Teams, Copilot or an existing business application.

Each hosted agent can also receive its own Microsoft Entra identity. In plain English, the agent gets a digital identity that can be given specific permissions, just like an employee or business application.

This is safer than storing powerful usernames, passwords or access keys inside the agent’s code.

Tools connect the agent to real work

An agent becomes valuable when it can securely access approved systems. It might search Microsoft 365, retrieve a procedure from SharePoint, check a customer record or create a service ticket.

These connections need strict boundaries. An accounts-payable agent, for example, may need permission to read invoice records but should not automatically receive permission to approve payments.

Monitoring shows what is really happening

Foundry’s observability features help teams monitor response times, failures, model usage and the steps taken by an agent. Observability simply means being able to see what the service did and why, rather than treating it as a black box.

This information supports faster troubleshooting, better cost control and evidence for internal audits. It also helps identify situations where the agent completed the technical process but produced a poor business outcome.

Choose hosting based on operational responsibility

There are two broad approaches. You can use Microsoft-managed Foundry Hosted Agents, or your team can host the agent code on another Azure service and connect it to Foundry models and tools.

Managed hosting is usually attractive when you want to reduce infrastructure work and reach production faster. Foundry can manage the runtime, agent identity, sessions, endpoints and scaling while your team concentrates on the business workflow.

Self-hosting may make sense when the application has unusual networking requirements, specialised software dependencies or infrastructure standards that cannot be met by the managed service. However, your team then owns more patching, scaling, monitoring and recovery work.

This is not simply a developer preference. It affects ongoing support costs, security responsibilities and how quickly the business can recover when something fails.

A practical production hosting plan

1. Separate development, testing and production

Do not test new instructions, tools or models directly on the agent employees use. Maintain separate environments so changes can be evaluated before they affect business operations.

Versioning also provides a practical rollback path. If a new release performs poorly, traffic can be returned to the previous tested version instead of waiting for developers to repair it under pressure.

2. Give the agent minimum necessary access

Use its dedicated identity to grant access only to the information and actions required for its job. This reduces the potential damage caused by an incorrect instruction, compromised connection or unexpected user request.

This approach also supports the Essential Eight, the Australian government’s cybersecurity framework that many organisations use to reduce common attack risks. Hosting an agent on Foundry does not automatically achieve compliance, but controlled access, monitoring and secure configuration make compliance easier to demonstrate.

3. Test business outcomes, not just responses

A polished answer can still be wrong. Test whether the agent selects the correct tool, retrieves current information, follows approval rules and knows when to refer a task to a person.

Create a repeatable test set containing normal requests, unclear requests and deliberately difficult cases. Run it whenever the model, instructions, tools or data sources change.

4. Monitor cost per completed task

Model usage is only one part of the cost. Include hosting capacity, data searches, connected services, monitoring and employee review time.

The most useful measure is often cost per successful business task. An agent costing $1 to complete a process may be good value if the manual process costs $15, but poor value if employees still need to repeat most of the work.

5. Plan for failure before launch

Decide what happens when a model, data source or business system is unavailable. A production agent should fail safely, preserve useful diagnostic information and tell the user what to do next.

High-risk actions should also require confirmation or human approval. The goal is controlled automation, not maximum autonomy.

What deployment can look like

Development teams can package an agent’s source code or container and deploy it through tools such as the Azure Developer CLI. A basic deployment workflow may begin with commands like these:

azd auth login
azd up

Behind those short commands should be an approved deployment definition covering the agent code, model connection, identity permissions, monitoring and environment settings. The command is simple; designing the controls around it is where experienced cloud and security guidance matters.

The Microsoft Foundry Toolkit in VS Code can further streamline development and testing, but faster deployment should never mean bypassing review.

An illustrative 200-person business scenario

Consider a professional services company that builds an internal agent to answer policy questions and prepare service requests. During the pilot, 15 employees use it and the results look impressive.

When access expands to 200 employees, usage rises sharply. Some questions contain sensitive client information, several users ask the agent to perform tasks outside its purpose and costs increase because every request uses the largest available model.

A production hosting design would give the agent a limited identity, route simple questions to a lower-cost model, require approval before creating high-impact requests and record failures for review. Separate production and test versions would allow the team to improve instructions without disrupting employees.

The outcome is not simply a more stable AI system. It is lower support effort, predictable costs, reduced exposure of confidential information and greater confidence that employees can rely on the service.

Hosting is where an AI experiment becomes accountable

A good prototype proves that an idea can work. Production hosting proves that it can keep working securely, affordably and consistently when the wider business depends on it.

Microsoft Foundry provides many of the building blocks, but they still need to be configured around your business risk, existing Microsoft environment and Australian privacy obligations. For agents that work together across different systems, our guide to moving from proof of concept to production using Foundry and A2A explains the next layer of operating design.

CloudProInc combines more than 20 years of enterprise IT experience with practical expertise across Microsoft Foundry, Azure, Microsoft 365, Defender, Wiz, OpenAI and Claude.
