It is discovering, too late, that a critical application depends on an old share, staff cannot access their folders, performance has dropped or the monthly Azure bill is higher than expected.

Azure Files provides managed file shares in Microsoft Azure. It can replace many traditional file servers and NAS appliances while still supporting familiar SMB file sharing for Windows environments and NFS for suitable Linux workloads.

Azure Storage Mover is Microsoft’s managed migration service. It copies files, folders and supported metadata from servers or NAS devices into Azure Storage, while allowing repeated transfer runs to reduce the final outage window. For SMB migrations, it can preserve folder structures, timestamps, file attributes and access control lists, commonly called NTFS permissions.

Start with NAS discovery rather than data copying

Many organisations begin with a spreadsheet listing several file shares and their approximate size. That is not enough to make a reliable migration decision.

You need to know what is stored, who uses it, how quickly it changes and whether applications depend on it. A 5 TB archive used twice a year has very different requirements from a 500 GB finance share accessed continuously by 80 employees.

Your discovery process should capture:

Every SMB and NFS share, including forgotten departmental shares.

Used capacity, file counts and expected growth.

Daily read and write activity, not just total storage.

Current user groups and folder permissions.

Applications, scanners, scripts and services using fixed file paths.

Very long paths, unusual file names and unsupported metadata.

Files that are duplicated, obsolete or subject to retention rules.

The business owner and acceptable outage window for each share.

Azure Migrate can help discover and assess file shares hosted on servers and NAS systems. It can evaluate individual SMB, NFS and S3 shares, then provide readiness, target sizing and cost guidance for services such as Azure Files and Azure NetApp Files. Performance-based recommendations should still be checked carefully because some results may be calculated rather than measured when detailed usage data is unavailable.

Do not assume every share belongs in Azure Files

Discovery may show that some data should be deleted, archived or moved into Microsoft 365 rather than migrated as-is. Moving ten years of abandoned project folders into Azure only preserves clutter and creates an ongoing storage bill.

Azure Files is a strong option for shared business documents, application data and workloads that still expect a traditional file path. However, a latency-sensitive database or specialist engineering application may require a different design.

If users need a local server for fast access during an internet interruption, Azure File Sync may be appropriate. It keeps an Azure Files copy while allowing a Windows Server to act as an on-site cache. Organisations using Azure Virtual Desktop should also review our guide to Azure Files hybrid design choices, because user profile workloads create different performance and availability demands.

How Azure Storage Mover fits into the migration

Storage Mover uses a central Azure resource to organise source locations, target shares and migration jobs. In the standard agent-based model, a small virtual appliance is deployed close to the source NAS. It reads the source data and sends it securely to Azure.

Microsoft also offers agentless migration for on-premises SMB shares, but this capability remains in preview. It requires private connectivity between Azure and the source network, plus credentials stored securely in Azure Key Vault. SMB 1 is not supported, so legacy devices may need upgrading or an alternative migration path.

A practical migration sequence is:

Build the target correctly. Configure Azure Files, identity, networking, backup, monitoring and security before copying production data.

Run an initial copy. Transfer most of the data while employees and applications continue using the old share.

Review transfer errors. Investigate skipped files, permission failures and naming issues rather than accepting a nearly complete result.

Run repeat copies. Transfer files that were added or changed after the initial copy.

Freeze the source. Make the old share read-only during the agreed cutover window.

Complete the final transfer. Copy the remaining changes and validate the result.

Redirect users and applications. Update drive mappings, scripts, applications and documented procedures.

Retain the old environment temporarily. Do not immediately delete the only rollback option.

The pitfalls that cause the most disruption

Leaving identity and permissions until the end

Copying files does not automatically create a complete access model. Azure Files can enforce permissions at both the share level and the folder or file level. Users may therefore have correct NTFS permissions but still be unable to enter the share if their Azure access has not been configured.

Test with ordinary employees from finance, operations and management. An administrator successfully opening every folder is not proof that the access model works.

Ignoring the user’s network path

SMB connections normally use TCP port 445, which some internet providers and corporate firewalls block. Private endpoints, site-to-site VPNs or ExpressRoute may be required so staff and applications can reach Azure Files securely. SMB 3 also supports encryption while data travels across the network.

More importantly, test the experience from the actual office and remote-user locations. A file share that performs well from an Azure virtual machine may feel very different when accessed across a busy branch connection.

Sizing only by terabytes

Storage capacity is only one part of the design. Performance also depends on how many file operations occur, how much data must move each second and the delay between users and the Azure region.

Azure Files offers HDD options for cost-effective general use and SSD options for workloads needing lower latency or higher performance. Current provisioned pricing can separate storage, operations and throughput, which means accurate usage information is essential for avoiding overprovisioning.

Treating migration as backup

A successful copy protects you from neither accidental deletion nor ransomware. Before cutover, configure snapshots or Azure Backup, appropriate retention and tested restoration procedures.

Regional recovery also needs an explicit plan. Our article on Azure Files cross-region recovery with Storage Mover explains one practical approach for maintaining a secondary copy without building an oversized recovery platform.

A realistic mid-sized business scenario

Consider a 200-person professional services company with 12 TB stored across two ageing NAS appliances. An initial plan might simply move all 12 TB into one Azure file share over a weekend.

Discovery could reveal that 4 TB is abandoned project data, 2 TB is compliance material that must be retained but is rarely accessed and one small application share generates most of the daily activity. It may also uncover scanners and scheduled reports using hard-coded NAS paths.

The better outcome is to remove approved obsolete data, separate archive and active workloads, select storage performance based on actual activity and migrate in business-led waves. The company reduces recurring storage costs, avoids a rushed cutover and gives critical applications the performance they need.

Make migration a controlled business change

Moving file shares to Azure Files can reduce hardware replacement costs, simplify management and improve recovery. Those benefits only appear when discovery, identity, networking, performance and protection are designed together.

CloudProInc brings more than 20 years of enterprise IT experience to this process.
